The Mirror / Telescope / Hammer Field Guide for Project Managers

Mirror, Telescope, and Hammer are three ways of thinking that put you back in front of your own project before you build anything else: look inward at what you haven't tested, look outward at what you can't see from where you're standing, then act on what you now know.

Most Plans Skip Straight to the Schedule

Say your current project's outcome in one sentence. You can't use "improve," "optimize," or "enhance."

Hard? That friction is the point. Most PMs skip straight to drafting and deciding before they've tested what they actually know against what they're only assuming. They build the plan, then hope the assumptions underneath it hold.

Mirror, Telescope, and Hammer are three ways of thinking that put you back in front of your own project before you build anything else: look inward at what you haven't tested, look outward at what you can't see from where you're standing, then act on what you now know.

This guide runs the full sequence on your real project, with AI standing in as your toughest stakeholders along the way.

What's Inside

Three levels, each with less scaffolding than the last, run on your real project instead of a hypothetical one:

Level 1: Mirror. Look inward. Revise your outcome statement, then run it past an AI persona playing your most skeptical stakeholder. Escalate against a second, harder stakeholder. Artifact: your Clarity Gap.

Level 2: Telescope. Look outward. Sort your real stakeholders into who wins and who loses when your project succeeds, then run the list past an AI stakeholder risk analyst to find the assumption you haven't tested. Artifact: your Resistance + Risk Map.

Level 3: Hammer. Act on what you can now see. No AI step here, by design: this is where you prove you can say the next action yourself, using what the first two levels surfaced. Artifact: your Next Action.

Every AI step in the guide is a ready-to-paste prompt, labeled YOU → or ASK AI → so you always know which step is yours. By the end, your answers from all three levels come together into one page: your Project Clarity Snapshot.

Who It's For

Project managers who already sense the gap between drafting a plan and testing it, but haven't had a repeatable way to close that gap before the meeting starts. You want a concrete artifact from the next half hour, something you actually use on your next stakeholder conversation.

Not for you if you're after a list of prompts to copy and paste as-is. Every prompt here runs on your real project, using your own outcome statement and your own stakeholders, so the work only lands if you bring your project to it.

A Taste of It: Level 1, Mirror

Once you've revised your outcome statement, the guide hands you this exact prompt:

WHO: Act as [your most skeptical stakeholder]. Give it their role and what you know about how they think.

WHY: I need to know if my outcome statement would survive a real objection before I commit to it.

WHAT: Read my outcome statement below and tell me what's wrong with it, from your perspective as this stakeholder.

HOW: Respond in their voice. One paragraph. No softening.

Then the guide escalates: same prompt, a second and harder stakeholder, the one you're avoiding. Does your outcome statement still hold?

That's one level. The guide has two more, each with less scaffolding than the last.
